When I start a turnaround, I don’t touch process or technology until I’ve mapped the people with this People Triage exercise.

This matrix (my adaptation of Neeley & Leonardi’s Adoption Matrix from their 2022 HBR book The Digital Mindset) is the tool I use to triage belief and capability. It tells me exactly who’s ready to lead, who’s blocked, who’s checked out, and who’s stuck. More importantly, it defines the People actions that will make Stabilization and Turnaround possible.

Your Inspired group (high belief / high capability) becomes the engine that drives your early efforts to Stabilize and Turnaround your People, Process, and Technology. Without them engaged early, process fixes and tech improvements go nowhere.

You will work to move anybody that is un-Inspired one square at a time, up for belief, right for capability. And activate the Inspired immediately. I use this every time.
