Essential and reliable.
Example: CRM used consistently across product, marketing, sales, finance, and delivery.
→ Preserve and protect.

𝗙𝗿𝗮𝗴𝗶𝗹𝗲 𝗖𝗿𝗶𝘁𝗶𝗰𝗮𝗹
High-risk points of failure.
Example: Billing that requires manual checks. Forecasting built from exports and overrides.
→ Stabilize.

𝗡𝗼𝗻-𝗘𝘀𝘀𝗲𝗻𝘁𝗶𝗮𝗹
Not causing problems, not delivering impact.
Example: Accurate dashboards that are rarely referenced. Internal platforms solving problems the business no longer has.
→ Deprioritize.

𝗡𝗲𝘁 𝗡𝗲𝗴𝗮𝘁𝗶𝘃𝗲
Working against you.
Example: Unused SaaS subscriptions. Shadow tools or spreadsheets replacing systems that already exist.
→ Remove.

Give it a try.
Weight each system for blast radius, then plot it on the matrix.

Use it to decide what to protect, what to stabilize, what to ignore for now, and what to shut down.
